OEM and ODM are the two ways almost every apparel brand works with a factory, and the choice between them shapes your costs, your timelines and how much control you keep over the product. The terms get used loosely, which causes real problems when a brand thinks it is buying one and gets the other.
This article explains what each model actually means in garment manufacturing, and gives you a straightforward way to decide which fits your brand right now.
OEM: You Design, We Build
OEM stands for Original Equipment Manufacturer. In apparel it means the factory produces to your designs. You supply the tech pack, the specification, the fit sample or the reference garment. The factory sources materials to your nominated spec, makes patterns to your measurements, sews to your construction notes and ships under your labels.
What you keep: complete control of the design, the fit and the brand identity. The product is unambiguously yours.
What you carry: the development burden. Somebody on your side has to know what a correct tech pack looks like, has to be able to read a fit sample critically, and has to make the calls when a construction detail turns out to be impractical in bulk.
OEM works well when you have an in-house product or technical designer, when you are reproducing or evolving a proven style, or when your brand identity depends on a silhouette you have already developed.
ODM: We Design, You Choose
ODM stands for Original Design Manufacturer. Here the factory develops the product. You bring a direction — a market, a price point, a mood, sometimes just a reference photo — and the factory proposes designs, selects fabric, drafts patterns, produces samples and engineers the product for commercial production.
What you gain: speed, and access to development expertise you do not have to hire. A factory that produces knitwear every day knows which constructions cost money and which do not, which fabrics pill and which hold up, and what a given price point can actually support.
What you trade: some uniqueness. An ODM product developed from the factory’s existing knowledge is less likely to be radically distinctive, unless you push it.
ODM works well for growing brands without a product team, for launching an adjacent category quickly, and for testing a market before committing to full in-house development.
The Comparison That Actually Matters
Cost
OEM has lower per-unit development cost if you already have the designs, but higher internal cost — you are paying for the design capability somewhere. ODM front-loads development into the factory relationship. For a brand with no product team, ODM is usually cheaper in total, not more expensive.
Speed
ODM is generally faster to a first sample, because the factory is not waiting on your specification. OEM is faster to bulk once the specification is settled, because there is less back and forth about intent.
Control
OEM gives you more. If your product is your differentiator, this matters enormously. If your differentiator is your brand, your marketing or your community, it matters less than people assume.
Risk
OEM risk sits with your specification: if the tech pack is wrong, the factory will faithfully produce the wrong thing. ODM risk sits with the fit between the factory’s judgement and your market. Both are manageable; they just fail differently.
A Decision Framework
Answer these four questions honestly:
- Do you have someone who can write and defend a tech pack? If no, ODM.
- Is the product itself your differentiator, or is the brand? Product means OEM. Brand means ODM is fine.
- How fast do you need to be in market? Under three months from a standing start usually means ODM.
- Is this a core range item or a test? Tests suit ODM. Core items eventually migrate to OEM as your team grows.
Most brands are not permanently one or the other. They start ODM, build internal capability, and shift toward OEM as their product team develops. A good manufacturing partner should be able to move with you rather than force a single model.

A Practical Middle Path
In practice many projects are hybrid. A brand supplies the silhouette and branding but asks the factory to solve the fabric. Or supplies a full tech pack for one style and asks for development help on two others in the same range. This is normal and usually the most efficient structure — use the factory’s expertise where you lack it and keep control where it matters to you.
The important thing is to be explicit about which parts are which, at the start, in writing. Most disputes between brands and factories are not about capability. They are about someone assuming the other side owned a decision.
